Is AI Customer Service Cheaper Than Hiring? The Break-Even Maths

Nine to fourteen times cheaper per ticket, on the tickets it can actually handle

The comparison every vendor publishes puts an AI rate next to a US salary and stops. That produces a large number and a useless one, because it compares the cheapest thing AI does against the average cost of everything a human does.

Here is the version with the awkward parts left in.

The two numbers you need first

Fully loaded cost per agent, and cost per contact. They are not the same, and using one where the other belongs is how these comparisons go wrong.

What a human agent actually costs

Fully loaded means salary plus benefits, payroll tax, software seats, training, management overhead and the cost of replacing them. Published 2026 ranges:

A US agent at the middle of that range is around $60,000-65,000 a year once everything is counted, which is roughly double base salary and the figure most internal business cases understate.

Cost per contact, which is the comparable unit

Forrester and SQM benchmarks put a human-handled contact at around $13.50. That is a fully-loaded contact cost including handle time, wrap-up, systems and supervision — not raw agent hourly divided by tickets.

Nine to a hundred and twenty times cheaper, depending on the vendor. Those numbers are real and they are also the most misleading figures in this entire category, for one reason.

The comparison is not like for like

The $13.50 is the average cost of a human-handled contact across your whole queue — including the forty-minute technical diagnosis, the angry customer, the billing dispute that needed a manager.

The AI rate applies only to the contacts it can resolve, which are the short documented ones that would have cost a human considerably less than $13.50 to handle.

So the honest framing is not 14x cheaper. It is that AI removes the cheapest tickets from a queue whose average cost is dominated by the expensive ones — and the average cost of what remains goes up.

Twelve to twenty-four percent. A genuinely good outcome, and nothing like the order-of-magnitude implied by the per-ticket table above.

The cost nobody counts on the human side

Attrition. Call-centre turnover runs 40-45% a year, and replacing one agent costs $10,000-20,000 once recruiting, training and the three-to-six-month ramp loss are counted.

On a ten-agent team that is comparable to the entire annual salary cost of one agent, spent on people who left. It belongs in the comparison and it almost never appears.

One caution though, and it cuts against the easy conclusion: automating the routine tier can make attrition worse rather than better. Removing the easy tickets leaves an unbroken queue of difficult ones, which is measurably harder to do all day.

The cost nobody counts on the AI side

  • Integration engineering. Anything that queries your systems is a project — one to three weeks for the first custom action, and it never appears on a pricing page.
  • Documentation work. A fortnight of rewriting is what makes a 30% resolution rate real rather than aspirational. Knowledge bases refreshed within 30 days show around 45% deflection against 18% for those left six months.
  • The seats underneath. Several per-resolution products require a platform licence beneath them.
  • Oversight. If AI handles 40% of your contacts, somebody has to review that work, and QA tooling runs around $35 per seat.

Where the offshore comparison lands

The awkward one, because for many businesses the real alternative to AI is not a US hire but an offshore team.

Against offshore, AI is cheaper per contact but by a factor of two or three rather than fourteen — and it still only covers the routine tier. If you already run an offshore team, the AI business case is much thinner than the headline numbers suggest, and it rests on speed and coverage rather than cost.
